Managing up when leadership wants an impossible promise

Communicators are sometimes asked to announce a deadline, benefit or guarantee that operations cannot support. The professional response is not a flat refusal or quiet compliance; it is a clear account of risk and alternatives.

Confirm the underlying goal. Leadership may want confidence, urgency or reassurance rather than the exact wording proposed. Present evidence: what is known, what remains dependent on another team, who could be harmed by an inaccurate promise and how a correction would affect trust.

Offer language that preserves momentum without pretending certainty. Use milestones, ranges or a commitment to update where appropriate. Record the advice and the final decision, especially in regulated or safety-sensitive matters. Align customer service and frontline teams before the statement goes out.

The communicator’s value is not making every request sound attractive. It is helping the organisation say what it can defend and do what it has said. That requires courage, tact and a practical alternative.
